The 360° Feedback Loop (Closed System) was developed in 1998 by a pharmaceutical consulting firm in New Jersey seeking to maintain the appearance of continuous improvement while avoiding the operational burden of actual employee development. The system operates as a hydraulic circuit: every participant simultaneously gathers feedback from supervisors, peers, and direct reports; aggregates the responses; circulates the anonymous results; and integrates the findings into a quarterly report that exists solely as an artifact of the feedback process itself.
Participants complete the feedback instrument every quarter with no requirement that previous feedback be acted upon. The system is structured so that each quarterly cycle produces a new report that supercedes the previous one without reference to it. Employees experience the feedback as a permanent condition rather than an actionable diagnostic. The closed-loop design ensures that feedback circulates perpetually without converging on any development outcome.
Deployed at 9 client sites, the program has generated 847 quarterly reports totaling 31,000 pages of feedback data. Post-implementation surveys show a measurable increase in employee awareness of their perceived shortcomings (up 28%) and a statistically insignificant change in employee retention. Ninety-one percent of feedback recipients report feeling more thoroughly understood and completely unchanged.

Engagement Model
Gristmill manages the feedback platform, deploys quarterly assessment windows, collects and anonymizes responses, and produces quarterly reports. Reports are issued within two weeks of the assessment window closing. Gristmill provides optional coaching for feedback recipients and optional group debrief sessions. The system operates on a perpetual quarterly cadence indefinitely.
